The Citadel Growth Mandate

A strategic talent partnership to fill fifteen seats across Dallas and Fort Worth — and to sharpen the story that fills them.

Prepared for Scott Morse, SIOR, CCIM & the Partners of Citadel Partners
Prepared by Brandon Gingras, Ellis Farms Recruiting
The mandate

Fifteen seats. Two offices. One growth plan, finally back on schedule.

The 2019 growth plan called for this bench years ago. The plan was right — the market interrupted it. These fifteen seats are the difference between advising DFW and dominating it.

The DFW talent landscape

The talent you want is seated, producing — and quietly frustrated.

At the global platforms

The big-box squeeze

Producers at institutional firms are grinding through shrinking splits, internal competition, and layers of approval between them and the deal. The platform is safe. It is also slow.

At the mid-market shops

Capped and under-resourced

Three-to-five-year brokers at boutique firms are hitting 50% split ceilings with no equity path and no infrastructure behind them. They have the grit. They lack the platform.

The opening

The flight to agility

The most heavily recruited profile in DFW is the 3–8 year producer. Every firm is chasing them with the same pitch. Citadel can make one they haven't heard — if it's packaged to win.

This is not a sourcing problem. The candidates exist, and we know where they sit. This is a positioning and packaging opportunity — and it is entirely within Citadel's control.

The opportunity audit

Three unlocks stand between Citadel and its pick of the market.

Lead with local dominance

Citadel's strongest card isn't reach — it's mastery. Forty-plus years in DFW, SIOR and CCIM leadership at the table, and zero red tape between an advisor and a decision. That's the headline. Everything else is supporting cast.

Buy the transition risk

A producer with a live pipeline pays a real cost to move. The firms winning this profile aren't offering handouts — they're offering runway. A formal transition package turns Citadel's offer from a leap of faith into a calculated upgrade.

Tell the boutique story

The entrepreneurial culture Scott describes in conversation is Citadel's most magnetic asset — and it deserves candidate-facing collateral that sounds like it. One lethal page beats twenty polished ones.

None of these requires reinvention. Each is a sharpening of what Citadel already is. We fix the product first — then we take it to market with full force.

Unlock one

The Entrepreneurial Transition Package

Not a handout — transition capital. A defined, time-boxed bridge that buys a proven producer's risk of untangling from their current desk, then returns them to Citadel's standard structure. Two ways to build it:

Option A — Graduated split

Year 1 · 90/10 Year 2 · 80/20 Year 3 · Standard

Aggressively front-loads earnings while their book transfers and rebuilds. Costs Citadel nothing unless they produce — perfectly aligned with a performance culture.

Option B — Transition capital

6–12 month salary bridge

A formalized bridge in lieu of a draw, providing stability through the ramp. Positioned to candidates as what it is: the runway serious firms provide serious revenue producers.

Unlock two

Sharpen the story: from institutional echo to boutique advantage.

The current emphasis
The winning emphasis
Global reach and national partnerships
DFW mastery — the deepest local bench in the metroplex
Structured tiers, committees, and formal reviews
Zero red tape — direct access to the partners who built the firm
A comprehensive corporate framework
Direct mentorship from SIOR and CCIM industry leadership
A polished institutional presentation
One lethal page: the pitch a top producer repeats to their spouse that night

The candidates Citadel wants are running from institutional. The story that wins them is the one Scott tells across a table — captured, sharpened, and put on paper.

The execution engine

An embedded talent operation, not a resume pipeline.

Proprietary AI market mapping

Our patent-pending recruiting ecosystem confidentially maps the exact DFW talent subset we're targeting — by firm, tenure, production tier, and split ceiling — before a single call is made.

Validated candidate packets

Every presented candidate arrives as a complete packet: production validation, personality profiling, and unvarnished market feedback. Blinded until you're ready to engage.

Direct extraction, not job ads

We don't post and pray. We headhunt directly from the seats where this talent sits today, carrying the Citadel story as your brand ambassadors in every conversation.

Proven with DFW peers

This system fills seats today for respected DFW commercial real estate operators, including leadership at Bradford and Holt Lunsford companies. Direct references available before you sign anything.

Phased delivery

Fifteen seats, cleared in sequence — not chased all at once.

2

Proven Producers

The four 3–10 year advisors across Dallas and Fort Worth — armed with the Transition Package and the sharpened boutique story.

3

Next-Gen Talent

The eight 1–3 year associates, brought in beneath a mentorship structure that's already seated — protecting the culture and the turnover math.

8 seats

Sequencing protects focus, cash flow, and Citadel's internal bandwidth. Speed on the critical seats first; volume follows.

The partnership structure

Prove it in thirty days. Then finish the board.

Phase one

30-Day Discovery & Restructure

$15,000
Standard month-to-month rate: $17,500
  • Full AI market map of the target DFW talent pool
  • Candidate-facing messaging rebuilt around the Boutique Advantage
  • Transition Package finalized with the partners, ready for market
  • Transaction Coordinator search launched and driven to close

Phase two — the sprint

Commit during the pilot and roll into three months embedded at $12,500 per month, with $2,500 credited from Phase One. Total four-month investment: capped at $50,000, unlimited hires.

The guarantee

Free replacement equal to six months plus the length of commitment — a ten-month guarantee across the full sprint, covering every hire, including any made on the final day.

No blind commitment

The partners see the system work — the map, the messaging, the packets, a seat filled — before a dollar of the sprint is on the table.

The decision

The math, and the next step.

Per-placement contingency

$111,000+

Fees on the first six or seven hires alone at 18.5% of first-year compensation — fifteen separate pipelines, fifteen invoices, and a recruiter incentivized to cherry-pick the easy seats.

Embedded partnership

$50,000

Capped, for unlimited hires across all fifteen seats, a ten-month replacement guarantee, and a dedicated team accountable to Citadel's board — not to individual placement fees.
